EDI 856 ASN Tracking: Protecting Accuracy From Dock to Door

The EDI 856 Advance Ship Notice is one of the most unforgiving documents in retail logistics. When it is right, everything downstream moves smoothly. When it is wrong, retailers reject shipments, issue chargebacks, or delay receiving. The ASN is the retailer's first digital impression of what is arriving at the dock. If the information inside the file does not match the cartons, pallets, and labels on the truck, the brand pays for it one way or another.
For many operators, the stress comes from not knowing exactly where things broke. An ASN mismatch could come from the pick process, the pack process, or the labeling step. It might be caused by inventory inaccuracies or by manual data entry. That is why serious operators treat ASN tracking as a visibility problem as much as a compliance problem. You cannot fix issues you cannot see.
ASNs do not stand alone. They inherit the accuracy of everything that happened before them. That is why warehouses built for D2C alone often struggle with ASN accuracy. Retailers expect B2B discipline. They expect shipments to match routing guides, and they expect full alignment between what is shipped and what is declared in the 856 file.
Joel Malmquist captured the reality of strict retailers when he said, "Walmart's pretty intense with their labeling rules. Dick's Sporting Goods is the same; if you don't do it right, you get those massive chargeback." Then he added, "And Target's got big routing compliance issues." That mindset extends to ASNs. Retailers do not tolerate mismatches because mismatches create congestion in their distribution centers.
If you cannot see what is happening at each stage of fulfillment, your ASNs will always be at risk. Retailers rely on ASNs to validate cartons and pallet content before the trailer even arrives. That means the data has to be right the first time. Real-time visibility makes that possible.
Maureen Milligan described the value of that visibility: "What these real-time portals provide our customers is 100 percent visibility." With full visibility, brands can confirm that the right items were picked, the right cartons were packed, and the right labels were applied before the ASN is transmitted. The fewer unknowns, the fewer compliance failures.
Even the best ASN automation breaks down when warehouses rely on manual processes. If items are not scanned, then pick quantities, pack quantities, and shipment quantities become assumptions instead of facts. ASNs built on assumptions fail audits. ASNs built on scans pass.
Connor Perkins explained the goal clearly: "You want everything to be scanned in the warehouse, nothing done on paper." Scanning ensures the data inside the ASN reflects the truth of what actually moved. Connor also said, "Our clients get best-in-class visibility and transparency. They can see their daily orders, they can see KPIs, and they can see historical transactions." That transparency reinforces the accuracy that ASNs depend on.
The ASN is constructed from the warehouse's understanding of inventory and order movement. If the WMS is not built for B2B, the data feeding the ASN will be unreliable. Systems designed only for D2C lack the structure needed for carton-level or pallet-level accuracy.
Bryan Wright explained the difference between weak and strong systems: "A bad WMS system will not track inventory 100 percent as it should." He offered a picture of proper tracking: "It shows the product landed on the dock at 8 o'clock. At 8:10, John picked it up and took it to location XYZ, and at 10 o'clock, we picked two items off of that pallet in the location 1, 2, 3, 4, order ABC, and at 11 o'clock, we packed it, we put it in this box and put this label number on it." That level of tracking prevents the data gaps that lead to ASN rejections.
Retailers update routing guides and ASN requirements without much warning. When that happens, brands need help quickly. Delayed support creates delayed shipments, which then create compliance failures. ASN accuracy depends on people as much as systems.
Joel described the right support model: "Every single account at G10 has a direct point of contact... and the result of that is attention to detail on their account, and a commitment to helping them grow." When an ASN needs correction, that level of responsiveness prevents costly delays.
Many brands reach a better provider only after their ASNs have been repeatedly rejected. They often cannot see where the problem starts because their previous provider did not offer transparency or timely receiving. ASN failures are usually symptoms of deeper operational issues.
Maureen explained this pattern: "Most of the customers who come to us from another 3PL, their challenges have always been access to their data, order accuracy and efficiency, and basically just meeting the committed requirements." She added that inventory often "wasn't getting received and on the shelves in a timely fashion to satisfy customer orders." If receiving is delayed, ASN accuracy collapses.
When the 856 is correct, everything downstream becomes easier. Retailers process shipments faster. Chargebacks disappear. Vendor scorecards improve. Brands gain credibility that opens doors. ASN tracking stops being a defensive act and becomes a repeatable strength.
